Choose the signal that fits the constraint
One agency proposal says backlinks are yesterday's strategy. Another says AI search only cares about brand mentions. Neither tells a founder or marketing lead what the business actually lacks.
Backlinks and mentions overlap, but they aren't interchangeable. A crawlable link gives people and search systems a path to another page. It can send referral traffic and participate in Google's documented link analysis. A relevant brand mention can place a business in a useful topic, market, or expert context even when the publisher doesn't link.
Ask what the business needs first: clearer identity, stronger earned authority, broader corroboration or better measurement.

Backlinks still have documented jobs
Google's SEO link best practices explain that links help Google find pages. The same guidance says concise, relevant anchor text helps people and Google understand the destination. Those are concrete jobs that an unlinked mention cannot perform.
Google also says its core ranking systems include link analysis systems and PageRank. That doesn't mean every backlink improves a ranking or that raw link totals are a sensible target. It does mean claims that mentions have made links obsolete go beyond the documented evidence.
For an expert-led service firm, a strong link might come from an industry association explaining a member's specialism, a partner describing shared work, or a publication citing original research. The value is not confined to SEO. A relevant reader can follow the link, inspect the evidence and begin a buying journey.
Quality and intent set the boundary. Google's spam policies describe link spam as creating links primarily to manipulate rankings. Buying links for ranking purposes, excessive exchanges and automated link creation are among the named examples. A programme built around manufactured volume can create policy risk without building trust with a real audience.
Brand mentions can strengthen context and corroboration
A mention answers a different set of questions. Who talks about this business? In what context? Which expertise, location, category or relationship surrounds the name?
Linked and unlinked references can both provide that context. A conference page can connect a consultant with a specialist topic. An association profile can confirm membership and location. A client story can describe the work in language buyers use. A publisher may name a research source without linking to it.
Google says its Knowledge Panels are generated automatically from information across the web. Its Organization structured data guidance says markup can help Google understand administrative details and disambiguate an organisation. Together, those sources support a multi-source model of business understanding. They do not establish unlinked mentions as a direct Google ranking factor.
Owned clarity still matters. Your website and Organisation schema implementation should state canonical facts consistently. Schema cannot manufacture independent authority, and outside mentions cannot reliably repair an unclear official story.
Credible contextual mentions give buyers and retrieval systems more public evidence connecting a business to the work it wants to be known for. Their value doesn't depend on an invented ranking claim.
The AI visibility evidence is useful and limited
The strongest widely discussed evidence for mentions comes from observational tool-provider studies. It should guide questions, not be presented as a causal rule.
In a study published on 12 December 2025, Ahrefs selected 75,000 domains with a Domain Rating above 40 and a highest-volume keyword of at least 800 monthly searches. It used Brand Radar to analyse millions of responses and Spearman correlations across ChatGPT, Google AI Mode and Google AI Overviews. The reported correlations for branded web mentions ranged from 0.656 to 0.709. YouTube mentions were about 0.737. Ahrefs explicitly states that correlation is not causation and that increasing a measured factor will not automatically improve visibility.
The selection thresholds matter. This was a study of relatively established domains that met Ahrefs' criteria, not a controlled experiment on smaller service businesses. Brand size, search demand, distribution and existing authority can influence both how often a business is mentioned and how often it appears in AI responses.
An earlier Ahrefs analysis, published 7 July 2025, shows why platform assumptions need care. It compared branded web mentions with visibility for the top 50 domains on each system, using about 76.7 million Google AI Overviews, 957,000 ChatGPT prompts and 953,500 Perplexity prompts from June 2025. The Spearman correlations varied sharply by platform, from 0.65 for Google AI Overviews to 0.30 for Perplexity and 0.15 for ChatGPT.
The later study used a different brand set, response pool and surface mix. Its results don't erase the earlier variation. Both studies show associations inside defined datasets. Neither proves that acquiring one more mention causes an AI system to recommend a business.
Our interpretation is narrower. Credible mentions are worth earning because they create context, corroboration and possible audience exposure. Relevant links remain valuable because they add a navigable referral path and have documented search functions. A business needs to measure both without pretending it can isolate every effect.
Choose the investment that matches the constraint
Two axes make the allocation decision clearer. Entity clarity asks whether owned pages, profiles, schema and important third-party sources identify the same business accurately. Earned link authority asks whether relevant independent sources provide editorial links and useful referral paths.
Those axes create four genuinely different conditions. Locating the business in the matrix prevents a team from scaling outreach while its identity is confused, or endlessly polishing schema when the market has little reason to reference its work.

Earned link authority increases
In Repair foundations, outreach would distribute an unclear story. Confirm the canonical name, offer, audience, locations and proof first. Then correct the sources that matter.
In Build authority, the story is consistent but few relevant publishers give readers a path to the business. Prioritise evidence and expert contributions that can earn editorial links, not a quota of placements.
In Resolve ambiguity, authority already exists but public references conflict. Preserve valuable links while correcting names, profiles and contextual descriptions. This condition often appears after a rebrand or service change.
In Compound reach, the foundations and meaningful links are present. Broaden credible coverage across the publications, communities, events and formats that the intended audience actually uses. A useful opportunity may produce a mention, a link, referral demand or all three.
Once you've identified the condition, use the third-party signal audit to inventory sources, prioritise corrections and keep an evidence trail.
Earn signals through work worth referencing
The best authority opportunities begin with something another organisation has a reason to discuss. For an advisory firm, that might be a defensible analysis of recurring client problems. For an architect, it might be a practical contribution to an industry standard. For a specialist trade business, it could be clear local evidence about materials, conditions or compliance.

Then look for distribution that fits the work. A professional association may cite the research. A partner may explain the collaboration and link to the underlying method. A podcast or event page may name the expert and topic without linking. Each outcome has a different measurement trail, but each can put credible evidence in front of the right audience.
Memberships and directories deserve the same relevance test. A maintained profile in a recognised trade body can clarify category and credentials. Fifty generic directory listings rarely offer the same reader value. Don't buy a package of placements merely because a report labels them AI signals.
Measure signals and outcomes separately
Record the outputs first. Track new and lost links by source page, destination and relevance. Track linked and unlinked mentions with enough context to distinguish genuine coverage from scraped copies. Keep profile corrections and outreach dates in the same change log.
Then monitor the outcomes separately. Referral visits show whether people followed links. Search Console can show changes in queries, impressions and clicks. Branded demand can indicate growing awareness. A maintained prompt set can show whether selected AI surfaces mention or cite the business for defined questions. CRM notes and qualified leads connect attention with commercial value.
These measures can move together without proving that one caused the other. An earned research feature might create a link, several mentions, referral visits, branded searches and later citations. Seasonality, site changes, competitor activity and platform updates may also affect the result.

Review the evidence regularly. AI surfaces, study datasets and platform documentation change. A quarterly check is a more honest practice than turning one correlation study into a permanent rule.
Build a balanced authority programme
Protect entity clarity first. Then earn references through work that relevant people would value even if no AI system existed. Prefer a credible contextual mention to a manufactured placement, and prefer a useful editorial link to raw link volume.
Fix ambiguity before amplifying it. Build links when navigable authority is thin. Broaden credible mentions when the foundations are strong. Measure business outcomes alongside visibility signals.
